F\u00f8r sommerferien m\u00f8dtes jeg og nogle kollegaer i Peak og dr\u00f8ftede blandt andet komplekse forandringer. Konklusionen: Hvis der er mennesker involveret er det komplekst.<\/p>\n\n\n\n

Lad mig starte med et eksempel. For nogle \u00e5r siden var jeg chef i en kommune, da vi skulle indf\u00f8re digital post. Forandringen var uhyre simpel for den enkelte medarbejder. I stedet for, meget omst\u00e6ndeligt, at udprinte et brev, skrive det under, indscanne, journalisere, l\u00e6gge det i en kuvert og i udbakken \u2013 skulle man nu blot klikke p\u00e5 knappen \u201dDigital Post\u201d. Resten ville outputmanageren tage sig af. Det ville v\u00e6re lettere og hurtigere.<\/p>\n\n\n\n

Forandring og Digital post<\/h3>\n\n\n\n

Man hvad skete der hos os og de mange andre offentlige myndigheder, der skulle implementere Digital Post?<\/strong><\/a><\/h4>\n\n\n

Nogle personer og organisationer tog det hurtigt til sig. Andre \u2013 og de var flest \u2013 gjorde slet ikke. Hvorfor?<\/p>\n\n\n\n

Den ene og simple forklaring kunne v\u00e6re, at man ikke vidste, hvordan man gjorde. En anden kunne v\u00e6re, at l\u00f8sningen ikke kunne h\u00e5ndtere bilag. Begge relativt enkle forklaringer. <\/p>\n\n\n\n

Andre og mere komplekse forklaringer handlede om usikkerhed: Har borgeren modtaget brevet, n\u00e5r det kommer digitalt? Det vidste man selvf\u00f8lgelig heller ikke n\u00e5r brevet var fysisk.<\/p>\n\n\n\n

Men digital post virkede fremmed og usikkerheden meldte sig. Andre havde ikke forst\u00e5et, s\u00e5dan ind til rygmarven, at de borgere, der ikke \u00f8nskede at modtage digital post, ville f\u00e5 et fysisk brev fra fjernprint.<\/p>\n\n\n\n

Kommunikation og forandring<\/h3>\n\n\n\n

Det var kommunikeret ud, men det var sv\u00e6rt at visualisere det for medarbejderne.<\/h4>\n\n\n\n

En tredje \u00e5rsag handlede om modstanden mod at give en oplevet \u201dd\u00e5rlige service\u201d. Det gjaldt b\u00e5de p\u00e5 topledelsesniveau som hos den enkelte medarbejder. Endelig var en fjerde \u00e5rsag m\u00e5ske bare vane\u00e6ndringen.<\/p>\n\n\n\n

Det er altid energikr\u00e6vende at \u00e6ndre en vane \u2013 selv n\u00e5r det er til det lettere.
Men der er talrige andre lignende eksempler p\u00e5 \u201denkle forandringer\u201d, der viser sig vanskelige. Her er nogle eksempler p\u00e5 enkle, men sv\u00e6re forandringer.<\/p>\n\n\n\n

Den sidste fra privatsf\u00e6ren\u2026:<\/strong><\/p>\n\n\n\n

  • Gem din dokumenter i Sharepoint<\/li>\n\n\n\n
  • At tage telefonen og sige \u201dHvad kan jeg hj\u00e6lpe dig med?\u201d<\/li>\n\n\n\n
  • Genbrug din kollegas dokumentation<\/li>\n\n\n\n
  • Skriv korte journalnotater i stedet for lange<\/li>\n\n\n\n
  • Brug ikke skrivebordet som dokumentsilo<\/li>\n\n\n\n
  • Afsprit dine h\u00e6nder efter toiletbes\u00f8g<\/li>\n\n\n\n
  • Smid ikke de tomme papruller fra toiletpapiret p\u00e5 toiletgulvet, n\u00e5r du skifter til ny rulle<\/li>\n<\/ul>\n\n\n\n

    Kompleksiteten i forandring<\/h3>\n\n\n\n

    Kompleksiteten i disse simple forandringer er med Ralph Stacey, at der lang fra altid er enighed om de er de rigtige og langt fra er sikker viden om, hvordan de opn\u00e5s.<\/h4>\n\n\n\n

    Meningen med forandringen kan v\u00e6re uklar, eller i direkte modstrid med de holdninger som dem, der skal forandre sig har til kvalitet og service. Det udfordrer enigheden. Men selv hvor der er nogenlunde enighed, kan det v\u00e6re vanskeligt at forudsige, hvordan vi f\u00e5r 10 mennesker eller 10.000 mennesker til at \u00e6ndre adf\u00e6rd.<\/p>\n\n\n\n

    Hvad er udslagsgivende for, at vi nu sender brevene digitalt i stedet for manuelt? Eller at vi begynder at afspritte h\u00e6nderne efter toiletbes\u00f8g?<\/p>\n","protected":false},"excerpt":{"rendered":"
